Assiniboine Credit Union Navigates a Complex Core Banking Merger

Core banking mergers are among the most complex transformations a financial institution can undertake. They require careful coordination across people, processes, technology, and vendors, all while maintaining uninterrupted service for members.

Recently, we spoke with the team at Assiniboine Credit Union (ACU) about their experience completing the Caisse Financial Group (CFG) conversion and the lessons they learned along the way. Their insights reinforced that successful mergers are driven not only by technology, but by preparation, collaboration, and experienced partners.

Putting Members and Employees First

From the beginning, ACU’s priority was ensuring a smooth transition for members and employees. The team focused heavily on data accuracy, rigorous business process testing, and proactive issue resolution to build confidence before go-live.

Because the merger brought together bilingual organizations, maintaining French-language services was another critical objective. ACU established a clear plan to ensure members could continue accessing services in their preferred language.

A Trusted Partner Throughout the Journey

Throughout the conversion, BanQsi provided both technical expertise and practical project support, supplementing internal resources where needed while helping coordinate complex activities across multiple teams.

The BanQsi team played an important role in testing and validation, project management, timeline management, and issue resolution support. Their experience with core banking mergers helped identify opportunities to meet project goals while keeping momentum through each phase of delivery.

BanQsi was a strong and reliable partner throughout the conversion. Their technical expertise, industry knowledge, and collaborative approach were instrumental in helping to manage complexity, strengthen outcomes, and maintain momentum throughout the project lifecycle.

Building Confidence One Milestone at a Time

Rather than relying on a single milestone, confidence grew steadily throughout the project as issues were identified early and resolved through structured processes.

Regular communication kept teams aligned on priorities and timelines, while strong collaboration between internal teams and delivery partners ensured decisions were made quickly and effectively. Each successful testing cycle and readiness assessment reinforced that the project was progressing as planned.

A Well-Planned Transition

Go-live is often the most demanding stage of any core banking conversion. For ACU, success came from careful planning, clear roles, and disciplined execution. Teams worked together on site, following a detailed implementation playbook that outlined each stage, approval, and decision point. The preparation allowed issues to be identified and resolved quickly while keeping member disruption to a minimum.

Following launch, the support period provided structured support as the organization transitioned from project delivery to everyday operations. Following launch, the BanQsi team provided dedicated support to quickly resolve questions and transition the organization into day-to-day operations.

Overall, go-live was smooth and well executed. Teams collaborated effectively and responded quickly and strategically to resolve issues as they arose, demonstrating strong preparation and partnership. Banqsi resources were an integral part of that success.

Advice for Financial Institutions Preparing for a Merger

Looking back, ACU  acknowledges that preparation begins long before conversion weekend. This preparation includes dedicating project resources early, establishing clear ownership across business teams, investing in change management, engaging quality assurance resources from the outset, and partnering with organizations like Banqsi that have direct experience delivering complex mergers.

Finally, ACU advised that any credit union undertaking a merger integration this complex should own the vision and governance of project outcomes, and work with partners who have experience in similar merger environments; they can help anticipate needs, identify gaps early, and support a more seamless transition.

Looking Ahead

The CFG  conversion marked an important milestone, but it is not the end of ACU’s transformation journey.

BanQsi continues to partner with ACU as they prepare for upcoming conversions involving Westoba Credit Union (WCU) and MAXA Financial, WCU’s digital channel. Building on the trust, shared knowledge, and experience developed during this project allows our partnership to move confidently into the next phase of ACU’s merger journey.
